Measuring Trade Fair ROI: KPIs, Formulas and a Worked Example
Cost per conversation, cost per qualified lead, pipeline and return: the KPIs that tell you whether a fair paid off, with formulas and an example.
Updated 30 September 2026
Everyone agrees the fair was “good”. The question management asks three months later is harder: what did it bring in? This article gives you the handful of KPIs that answer that question, the formulas behind them and a worked example you can copy.
Why it is worth measuring
Fairs are expensive and important at the same time. AUMA reported that German exhibitors spend 45 % of their total marketing budget on trade fairs. Yet in EXHIBITOR Magazine’s budget survey, measurement accounted for just 2 % of exhibition budgets, and CEIR found that only 47 % of exhibitors track their leads through the sales cycle. Most companies are spending the biggest part of their marketing budget with the least evidence of what it returns.
The KPIs that matter
| KPI | Formula | What it tells you |
|---|---|---|
| Cost per conversation | Total fair cost ÷ logged conversations | The price of one real contact |
| Qualification rate | Qualified leads ÷ conversations | Whether you talked to the right people |
| Cost per qualified lead | Total fair cost ÷ qualified leads | Comparable with other channels |
| Meeting show-up rate | Meetings held ÷ meetings booked | The quality of your pre-fair planning |
| Pipeline created | Sum of opportunity value from fair leads | The potential the fair opened |
| Win rate | Deals won ÷ opportunities | How well follow-up converts |
| ROI | (Gross profit from fair deals − fair cost) ÷ fair cost | Whether the fair paid off |
A worked example
The numbers below are invented for illustration — round figures for a mid-sized stand at a four-day fair, with a total cost of €60,000 (the range worked out in our budget article). Replace them with your own.
| KPI | Calculation | Result |
|---|---|---|
| Cost per conversation | €60,000 ÷ 180 | €333 |
| Qualification rate | 70 ÷ 180 | 39 % |
| Cost per qualified lead | €60,000 ÷ 70 | €857 |
| Pipeline created | Σ 25 | €1,500,000 |
| Win rate | 6 ÷ 25 | 24 % |
| ROI | (€144,000 − €60,000) ÷ €60,000 | 140 % |
From pipeline to ROI
Revenue is not profit. Calculate ROI on gross profit — the revenue from fair-attributed deals times your gross margin — not on turnover. With €480,000 revenue and a 30 % margin, the gross profit is €144,000. Against €60,000 of cost, that is a return of 140 %:
ROI = (€144,000 − €60,000) ÷ €60,000 = 1.4 → 140 %
Measure at the right moment
B2B sales cycles are long, especially for capital goods. Measuring ROI one month after the fair will almost always look disappointing. Measure the early KPIs (cost per conversation, qualification rate, meeting show-up) right after the fair, pipeline after three months, and revenue and ROI after six and twelve months.
What you need to set up before the fair
- One place where every conversation is logged, with an owner — otherwise there is nothing to count.
- A shared definition of a “qualified lead” (for example: need, budget, timing known).
- A way to mark in your CRM which opportunities came from which fair.
- Targets per fair and per colleague, agreed beforehand, so the result has something to be compared with.
